What does a Chief AI Officer actually do?

The role is brand new. Most companies are guessing at the job description. Here's what the work actually looks like, week by week, from someone doing it.

The Chief AI Officer title started showing up in job postings around 2023. By 2024, a handful of Fortune 500 companies had one. By now, mid-market companies are asking the same question: do we need this role, and if so, what does the person actually do all day?

It's a fair question. The title sounds impressive, but "AI Officer" doesn't communicate much about the daily work. When a company hires a CFO, everyone understands the job — financial reporting, cash flow management, budgets, audits. When a company hires a CAIO, even the hiring manager often isn't sure what they're asking for.

I've spent 25+ years building production software systems, including AI and ML systems, for companies ranging from startups to Apple, Microsoft, Intel, and Amazon. I now work as a fractional CAIO — doing the job part-time for multiple companies instead of full-time for one. This article is a plain-English breakdown of what the role actually involves, how it's different from roles you already have, and how to figure out whether your company needs one.

The CAIO role in plain English

A Chief AI Officer is responsible for figuring out how AI fits into an organization and making sure the company gets real value from it. That sounds vague, so let me break it down into concrete responsibilities.

Vendor evaluation. Every company gets bombarded with AI vendor pitches. A CAIO sits in those meetings, asks the hard technical questions the sales team doesn't want to answer, and determines whether the product actually does what the deck claims. Most companies are paying for AI tools they barely use because nobody with technical depth was in the room when the buying decision was made.

Cross-department assessments. AI doesn't live in one department. The CAIO evaluates workflows across sales, operations, customer support, finance, HR, and product to identify where AI creates genuine leverage — and equally important, where it doesn't. Not every process benefits from AI. Knowing where to say "no" is half the job.

Adoption roadmaps. Once you know where AI should be applied, you need a sequenced plan. What gets deployed first? What needs data infrastructure work before AI is even viable? What should wait until next year? The CAIO builds a quarter-by-quarter execution plan with measurable milestones — not a 50-slide vision deck that sits in someone's Google Drive.

Measuring AI ROI. This is where most companies fall apart. They buy tools, deploy them, and then have no framework for determining whether the investment is working. The CAIO defines what success looks like before deployment, sets up measurement frameworks, and reports to leadership on whether AI initiatives are delivering real business value.

Governance frameworks. Especially in regulated industries — healthcare, finance, insurance — AI comes with compliance requirements, data handling policies, model evaluation criteria, and liability questions. The CAIO builds governance frameworks that satisfy legal and compliance teams without grinding adoption to a halt.

A typical week as a fractional CAIO

The abstract descriptions are nice, but people always ask me the same thing: what do you actually do during the week? Here's a realistic snapshot.

Monday: Review AI tool usage metrics

I pull usage data from the AI tools the company has deployed — how many people are actively using them, which features are being used, where adoption has stalled. If the company bought 200 Copilot licenses and 40 people used it last week, that's a problem I need to understand. Is it a training issue? A workflow mismatch? Or is the tool simply not useful for this team's work? The metrics tell you where to look; the conversations tell you why.

Tuesday: Sit in on a vendor demo with the sales team

The sales department wants to evaluate an AI-powered lead scoring tool. I sit in on the vendor demo, not to make the decision for them, but to ask the questions they wouldn't know to ask. What model architecture is behind this? Where does the training data come from? What happens to our customer data after it enters your system? What does the integration actually look like — API, Zapier, CSV upload? Most vendor demos are polished theater. My job is to figure out what the product actually does once the demo ends.

Wednesday: Meet with engineering on build-vs-buy

The product team wants to add an AI-powered feature — maybe document summarization, maybe intelligent search, maybe automated classification. The question is whether to build it in-house using APIs from OpenAI, Anthropic, or an open-source model, or buy an off-the-shelf product that does something close enough. I work with the engineering team to evaluate the options: cost, time-to-ship, data privacy implications, vendor lock-in risk, and long-term maintenance burden. There's no universal right answer. The right answer depends on your team's capabilities, your timeline, and how core the feature is to your product.

Thursday: Draft updated AI policy for legal review

The company's AI usage policy was written eight months ago. Since then, three new tools have been deployed, employees have started using AI tools the company didn't sanction, and the regulatory landscape has shifted. I draft updates to the policy — which tools are approved for which use cases, what data can and can't be entered into AI systems, how outputs should be reviewed before going to customers, and what the escalation path looks like when something goes wrong. Then I send it to legal for review and refinement.

Friday: Update the quarterly roadmap

Based on everything I learned this week — the usage metrics, the vendor demo, the engineering discussion, the policy gaps — I update the company's AI roadmap. Maybe the lead scoring tool looked promising and gets added to the pilot list for next month. Maybe the build-vs-buy analysis showed that the in-house approach is viable but needs two more engineers. Maybe the usage metrics revealed that one department needs hands-on training before the current tools will deliver value. The roadmap is a living document. It gets smarter every week.

CAIO vs CTO vs AI Consultant — explained simply

This is the most common question I get, and the confusion is understandable. All three roles touch AI. But they have different scopes, talk to different people, and produce different deliverables. They're not competing roles — they're complementary.

The CTO builds the product

Your CTO owns the codebase, the engineering team, the architecture, the deployment pipeline. Their scope is the engineering department and the product. When AI shows up in the CTO's world, it's usually as a feature to build or a tool for the engineering team. The CTO thinks in sprints and releases. Their audience is engineers and the founder.

The AI Consultant solves a specific problem

An AI consultant comes in with a defined engagement: build a recommendation engine, deploy a document processing pipeline, set up a fine-tuned model for your specific use case. They do the work, ship it, maybe train your team on how to maintain it, and leave. Their scope is one project. Their audience is the engineering team or the stakeholder who hired them.

The CAIO sets the strategy

The CAIO operates across the entire organization and over a longer time horizon. Their scope is every department, not just engineering. They decide which AI initiatives are worth pursuing and in what order. They manage vendor relationships, build governance frameworks, track adoption metrics, and ensure that the company's AI investments are producing measurable results. Their audience is the C-suite, the board, and department heads.

Here's the simplest way to think about it: the CAIO decides what to do with AI. The CTO figures out how to build it. The AI consultant builds a specific piece of it. A healthy organization might use all three — and frequently, one person can fill multiple roles depending on the company's size and needs.

5 signs your company needs a CAIO

1. Multiple departments are buying AI tools independently

Marketing bought an AI writing tool. Sales bought an AI lead scoring tool. Customer support bought an AI chatbot. Nobody coordinated. There are overlapping features, conflicting data practices, and no shared understanding of what the company's overall AI strategy is. When every department is making AI decisions in isolation, you get tool sprawl, wasted budget, and no coherent direction.

2. You can't quantify the ROI of your current AI spend

If someone asked you "what has your company gotten for the $X you've spent on AI tools this year?" and you couldn't give a specific, numbers-backed answer, that's a problem. Not because AI doesn't deliver value, but because nobody set up the measurement framework to prove it. A CAIO defines success metrics before deployment and tracks them afterward.

3. Your AI decisions are driven by vendor demos

If the primary input into your company's AI strategy is whatever the last vendor showed you, your strategy is being written by people whose job is to sell you their product. Vendor demos are designed to look incredible. They cherry-pick the best use cases, hide the limitations, and gloss over integration complexity. When you don't have someone with technical depth evaluating these pitches, you end up buying tools that solve the vendor's revenue problem, not yours.

4. Your team is overwhelmed by the pace of AI change

New AI tools launch every week. Models get updated. Capabilities expand. Pricing changes. Your leadership team is trying to keep up by reading articles and attending webinars, but nobody has the bandwidth or the technical background to separate the signal from the noise. A CAIO's full-time job includes staying current on the AI landscape and translating what matters into actionable recommendations for your specific company.

5. You're in a regulated industry and worried about compliance

Healthcare, finance, insurance, legal — if your industry has compliance requirements, deploying AI without governance is a liability. You need someone who understands both the technology and the regulatory landscape, who can build policies that satisfy legal teams without killing adoption, and who has experience navigating compliance frameworks like HIPAA in practice. Most companies in regulated industries either avoid AI entirely (and fall behind competitors) or deploy it recklessly (and create risk). A CAIO finds the path between those extremes.

The salary question

Let's talk about what this role costs, because it's one of the first things executives want to know.

A full-time Chief AI Officer at a large company commands a salary in the range of $250,000 to $600,000 or more, plus equity and benefits. At the top end — think major enterprises or late-stage companies where AI is core to the product — total compensation can exceed $1M. The talent pool is small because the role requires an unusual combination of deep technical AI expertise and business strategy experience. Most candidates have one or the other. Few have both.

For companies that need the strategic thinking but can't justify (or don't need) a full-time executive, the fractional model exists. A fractional CAIO works 20 to 40 hours per month at a rate of around $150/hour. That puts the monthly cost between $3,000 and $6,000 — compared to $20,000 to $50,000+ per month for a full-time hire when you include benefits and equity.

The fractional approach works well for companies in the $10M to $200M revenue range that are actively adopting AI but don't have enough ongoing strategic work to fill a full-time calendar. You get the same depth of expertise — the same person who has worked with enterprise-scale systems at companies like Apple and Microsoft — at a fraction of the commitment.

The cost comparison isn't just salary, either. The real expense of getting AI strategy wrong is buying tools you don't need, deploying initiatives that don't deliver value, and falling behind competitors who are making better decisions. A CAIO pays for itself when it prevents even one bad $100K vendor contract or accelerates one initiative that creates measurable revenue.

Frequently asked questions

Is a CAIO the same as a "Head of AI"?

Sometimes, but usually not. "Head of AI" is often an engineering leadership role — managing a team of ML engineers and data scientists who build AI features into the product. A CAIO operates at the strategic and organizational level, looking across all departments, managing vendor relationships, building governance frameworks, and advising the C-suite. In larger companies, you might have both: a Head of AI reporting to the CTO for AI engineering, and a CAIO reporting to the CEO for AI strategy. In smaller companies, one person covers both.

How long does a fractional CAIO engagement typically last?

The initial engagement — audit, roadmap development, first round of vendor evaluations — takes about 90 days. After that, most companies transition to ongoing advisory at a lower hour commitment: monthly strategy reviews, vendor evaluations as they come up, adoption tracking, and being available when AI-related decisions need to be made. Some companies engage for 6 months and build enough internal capability to take it from there. Others keep the relationship going for years because the AI landscape keeps changing and they want someone staying current on their behalf.

What's the difference between a CAIO and a CDO (Chief Data Officer)?

The CDO owns data governance, data quality, data infrastructure, and analytics. The CAIO owns AI strategy, which depends heavily on the data layer the CDO manages. In practice, these roles collaborate constantly — AI can't work without good data, and the CDO needs to understand AI requirements to build the right data infrastructure. In companies without a CDO, the CAIO often ends up addressing data issues as part of the AI readiness assessment, because you can't build an AI roadmap on top of broken data.

Can't we just assign AI strategy to someone who already works here?

You can try, and many companies do. The problem is that AI strategy done well requires staying current on a landscape that changes weekly, having deep technical knowledge of how AI systems actually work (not just how to use ChatGPT), understanding vendor economics, and having the cross-departmental influence to drive adoption. Most internal candidates have maybe one of those four things, and they already have a full-time job. Tacking "also own AI strategy" onto someone's existing role is how companies end up with an AI strategy that's just a list of tools someone read about on a blog.
